Utilization Consulting for GEO Agencies

GEO Agency Utilization Consultant

I audit whether your team's hours match the GEO work you sold, and find where research, entity cleanup and outside-source work is drawing more time than the price allows.

Book 20 Minutes

Twenty minutes to look at where your GEO hours go.

A GEO agency utilization consultant helps agencies that sell generative engine optimization check whether delivery hours match what was priced. GEO is research-heavy and reaches into sources outside the client's site, which makes its time easy to underestimate.

This is the GEO version of my main agency utilization consultant service, with a different task mix from the AEO version. I ran W3whiz for 9 years and managed 5 engineers building AI-search tooling at Search Atlas, so I audit with the delivery floor and the tooling both in view.

Where GEO delivery time goes

Most of it goes into investigation. Before anything changes, someone has to establish how models describe the client, where that description comes from and what is missing. The usual sinks:

Together these make GEO engagements front-loaded and lumpy. The first month is heavy, then work arrives in bursts as outside parties respond.

  • Entity research across the brand's site, profiles, directories and structured data.
  • Source mapping: finding the outside pages that shape what models say.
  • Response sampling, repeated and logged.
  • Corrections to facts spread across properties the agency may not control.

Why GEO capacity is hard to plan

Part of the work depends on parties you do not control. Restructuring a page sits fully inside the engagement. Correcting a listing or earning coverage on a third-party site can stall on someone else's schedule.

That produces idle waiting, partial progress and rework when a source changes. If the engagement was sold on a fixed scope that assumed every fix would land, hours drift. The AEO side of the problem has a different cost structure and is covered on the AEO agency utilization consultant page.

A useful test: ask your team how many hours last month went to waiting on or chasing someone outside the agency. If nobody can answer, that is the first thing to start tracking.

What a GEO agency utilization consultant audits

I compare GEO hours with the scope sold and trace the difference. Who does the research and how long it takes. How the agency picks sources and entities worth chasing. How waiting on third parties is tracked. How sampling is run.

I also check whether senior people are doing research that a clear template could hand to someone else, and whether reporting effort is out of proportion to what the data can show. GEO measurement is immature, so a lot of reporting time goes into explaining noisy results. That cost deserves to be seen and managed. The post on employee utilization rate for marketing agencies shows why a number that looks fine on paper can still hide a margin problem, which matters when research-heavy GEO work is folded into existing retainers.

Benchmarks for GEO delivery hours

Trustworthy ones are not available. GEO is young, agencies define the service differently, and I will not offer an invented range. For overall agency load, the post on what is a good utilization rate for a marketing or SEO agency gives the formula and published ranges. They describe your team's total load and say nothing specific about GEO tasks.

For GEO, I help you time research, sampling, corrections and reporting across a few accounts. Scopes and prices can then rest on your own delivery data.

Usual fixes

Tighter scoping, and a defined process for third-party dependencies. Price the research phase apart from implementation. Set a limit on how long to wait for outside parties. Standardize the sampling routine so it costs the same time on every account.

Where tooling can take over repeated sampling or record-keeping, I point to it. Headcount comes last, once scope and process are in order. The post on GEO agency capacity planning covers planning hours up front.

None of this needs new software to begin. A shared sheet that records research hours, waiting time and who did what is enough to show the pattern within a few weeks.

FAQ

What does a GEO agency utilization consultant do?

A GEO agency utilization consultant audits whether an agency's delivery hours match the generative engine optimization work it sold, then fixes the gap. The review covers entity research, source mapping, response sampling, corrections and reporting, and finds where time is lost to research and third-party delays.

Why does GEO work run over scope?

GEO is research-heavy and depends on outside sources the agency does not control. Fixes can stall on third parties, facts change, and results are noisy to report. A fixed scope that assumed every fix would land quickly tends to drift, and the lost hours show up as research and waiting that nobody priced.

Is there a benchmark for GEO delivery hours?

A reliable benchmark does not exist. The discipline is new and defined differently by different agencies. Timing the tasks on your own accounts and building a baseline from that works better than a borrowed number.

How is this different from the AEO utilization service?

The AEO version centers on recurring prompt testing, monitoring and content restructuring inside the engagement. The GEO version centers on research, entity cleanup and dependence on third-party sources. The task mix and the causes of lost hours differ, so the audits differ too.
