AEO delivery management is how an agency runs work that gets a client named in AI-generated answers, whether as a cited source or a recommendation. The unit of work is a question the client wants to be the answer to. The result is a sample of what ChatGPT, Perplexity or Google AI Overviews said on a given day, not a position on a page.
That changes the workflow, the QA, and what honest status reporting looks like. Manage AEO on an SEO board with an SEO report and you will track the wrong things. For the background, start with AI search optimization. This post covers running the work.
Five stages, starting with the question set
AEO delivery runs through five stages, and the first one has no equivalent in a classic SEO workflow.
- Question set definition. Agree with the client which questions a buyer asks, grouped by intent. This set is the scope. Everything else in the engagement refers back to it.
- Baseline sampling. Run the question set across the answer engines the client cares about and record what each one says, which sources it cites, and whether the client appears. This is a snapshot, not a score.
- Answer page build. Create or restructure pages so each target question has a direct, self-contained answer near the top, supported by structured data and clear supporting detail.
- QA and approval. A reviewer checks accuracy, extractability and markup before anything is published.
- Recheck and report. The same question set is sampled again on a schedule, and changes are reported as observations, with the inputs shipped alongside.
Reporting when results vary run to run
You report AEO status by separating what the team shipped, which is certain, from what answer engines said, which varies. Answer engines can return different answers to the same question across runs, locations and days, and the outputs shift as the engines change. Measurement in this area is still immature, and a delivery process that pretends otherwise will eventually be caught out.
- Inputs shipped. Answer pages published, pages restructured, markup added, questions covered. Fully in the agency's control and fully countable.
- Sampled observations. For each tracked question, how often the client appeared across repeated checks and which sources were cited instead. Say how many checks you ran, and flag any answer that changed in a way that matters, with the likely link to shipped work stated as a hypothesis.
Avoid a single headline score. One number hides the sample size and invites the client to treat a noisy measurement as a ranking.
At kickoff, tell the client that citation results are sampled and variable, and that the agency commits to the work and the measurement method. That conversation is easy at the start and hard after a flat month.
Then keep the cadence simple: a monthly report with shipped inputs and sampled observations, and an immediate message when a misstatement turns up. Clients who understand the sampling ask better questions, such as which questions to add, and fewer unanswerable ones, such as why the brand dropped out today.
QA for answer pages
AEO QA gates check three things that SEO QA does not: whether the answer is correct, whether it can be lifted out of the page cleanly, and whether the markup agrees with the visible text.
- Factual accuracy. An answer engine may quote your sentence verbatim. A wrong number or an outdated claim then travels with the client's name on it. Every factual statement gets checked against a client-approved source.
- Standalone answers. The first sentence under a heading should answer the question without needing the sentences around it. A reviewer reads each one in isolation.
- Structured data. Schema validates and matches what is visible on the page. Markup that describes content the page does not contain is a defect.
- Claims the client can stand behind. Legal, medical and regulated statements get client sign-off, because the text may be quoted out of context.
Approval often takes longer than in SEO because the client's subject matter experts need to confirm facts. Build that into the schedule at the start, and track it as its own waiting state.
Escalation
In AEO the escalations come from misstatements and lost sources more than from missed positions. Raise it when an engine says something false about the client, when a competitor takes a core target question and the cited page is visible to you, when the client or their developers change or remove a published answer page, or when the question set stops matching how buyers ask. A false statement needs a defined response: capture the evidence, trace it to a page the client controls, and fix that source first. You cannot edit an answer engine. You can only fix what it reads.
AEO delivery management compared with SEO and GEO
| Aspect | SEO delivery | AEO delivery | GEO delivery |
|---|---|---|---|
| Unit of work | Task on a page or site | Target question | Entity or source to be corroborated |
| Main QA risk | Silent technical errors | Inaccurate or non-extractable answers | Inconsistent facts across sources |
| Status signal | Rankings, traffic | Sampled citation observations | Sampled mentions plus source coverage |
The SEO version is in SEO delivery management and the GEO version is in GEO delivery management. The GEO work leans on third parties, which changes who has to approve what.
I help agencies add AEO through AEO operations consulting: mapping the stages, writing the QA checklists and setting up the reporting format. Staffing is covered in AEO agency capacity planning.
FAQ
What is AEO delivery management?
AEO delivery management is the process of running answer engine optimization work for clients, from defining target questions through building answer pages, QA, and repeated citation checks. It tracks shipped inputs separately from sampled results, because answer engine outputs vary between runs.
How do you measure AEO delivery progress?
Measure progress with inputs the agency controls, such as answer pages published and questions covered, plus sampled observations of how often the client is cited across repeated checks. Report the number of checks taken. Avoid a single score, because answer engine outputs vary and measurement is still maturing.
What QA does an answer page need before publishing?
An answer page needs a factual accuracy check against client-approved sources, a review that each answer stands alone when quoted, validation that structured data matches the visible text, and client sign-off on any regulated or sensitive claims. A second reviewer should do this, not the author.
Can an agency guarantee citations in AI answers?
Answer engines choose their own sources and their outputs change between runs, so no agency can guarantee a citation. What an agency can commit to is the work shipped, the measurement method and quick escalation when an engine misstates the client.
