Fractional Head of AEO for Agencies
A part-time senior seat that owns how your agency tests, reports and improves client visibility in AI answers, and keeps the claims you make to clients defensible.
Book 20 MinutesTwenty minutes to scope who should own AEO in your agency.
A fractional head of AEO runs answer engine optimization inside your agency on a part-time basis. The goal of the work is a client brand that ChatGPT, Gemini, Perplexity or Google AI Overviews will name when a buyer asks a relevant question. This seat sets how your team tests for that, rewrites pages for it, and reports on it.
Few agencies have a senior person who has done this before, because the discipline is young. I was Head of SEO Operations & AEO Strategy at W3whiz, and at Search Atlas I managed 5 engineers building AI-search and platform tooling. The seat puts that background in charge of your AEO function without a full-time executive.
Fractional head of AEO responsibilities
The seat is accountable for method and for the integrity of what you tell clients. Individual placements in AI answers cannot be guaranteed, so they cannot be the measure of the seat.
- The prompt set: which questions a client's buyers ask, and how they are grouped and revisited.
- The testing protocol: how citations, unlinked mentions and absences are recorded across engines so runs can be compared.
- Content standards: how pages are rewritten so the answer is easy to lift, and which pages deserve the effort.
- Reporting rules: what your team may claim and what it must leave out.
Why AEO needs its own owner
An SEO lead answers for rankings and organic traffic. Answer engines give no ranked list to read, replies change between runs and between engines, and a page can rank well and never get cited. The post on why your best page might never get an AI citation lays out that gap.
Someone has to decide how many test runs justify a conclusion, which differences are noise, and when a content change is worth the hours. Leave the job with nobody and AEO becomes a slide in a pitch deck.
The decisions are concrete. Whether a client with strong rankings and no citations needs new pages or edits to existing ones. Whether a competitor's mention in an answer is worth a response. Whether the agency should report weekly or monthly, given how noisy the data is. A fractional head makes those calls once, writes them down, and lets the team apply them.
Measuring AEO with immature tools
Measurement here is repeatable prompt testing, with its limits written down. Tools differ in which engines and prompts they cover, and one before-and-after screenshot proves little.
I fix a prompt set per client, run it on a schedule across the engines that matter to that client, and log one of three states: cited with a link, mentioned without one, or absent. Each entry also notes which sources the engine used instead. That yields a trend you can reason about, not a guarantee, and I tell your team not to promise one. The AI answer engines overview explains how these engines choose sources.
Working alongside your team
I work with whoever handles SEO and content today and direct the AEO work through your existing channels. Time is agreed on a call and is not taken from a standard package.
I review the prompt set before testing begins, check restructured content before a client sees it, and join calls where a client wants to know what AI search means for them. For an outside assessment of one client site, a separate AEO audit exists.
Between calls, the team can flag a question in Slack or email and I answer asynchronously. Anything that needs a longer conversation is held for the standing call, so it does not become a dozen back-and-forth messages.
The first cycle
The first stage produces a method. I review what your agency currently tells clients about AI search and what it can show for it, then help the team build a prompt set for one or two accounts, run the protocol and write up the results.
That cycle exposes your constraints: whether briefs can carry answer-first structure, whether specialists can test consistently, which client pages merit rework. It also gives sales a tested process to describe. Should the better move be to pause AEO until your SEO leadership and delivery are steadier, I will say so. Weak foundations make test results hard to read.

FAQ
What does a fractional head of AEO do?
A fractional head of AEO owns how an agency approaches answer engine optimization: choosing prompts to test, running citation checks across engines, setting content structure standards and deciding what can be reported to clients. The role is part-time, senior and accountable for method quality, not guaranteed placements.
Can AEO results be guaranteed?
Answers vary by engine and by run, and measurement tools are still immature, so placements cannot be guaranteed. A responsible AEO program promises a sound method, repeatable testing and clear reporting. Treat a promise of specific citations as a warning sign.
Is a fractional head of AEO the same as an AEO consultant?
They differ in accountability. A consultant diagnoses and advises on request. A fractional head of AEO holds ongoing responsibility for the function and directs your team. For a diagnosis alone, the AEO consultant for agencies engagement is the lighter fit.
Does my agency need AEO leadership before it has AEO clients?
Many agencies bring the seat in while deciding whether and how to offer AEO, so method, testing and positioning are set before the first sale. A short engagement can also conclude that you are not ready yet, which is a useful result.
