AEO Agency Pricing: How to Quote Answer Engine Work

Clients buy AEO hoping to be named in AI answers. Nobody can promise that, so the quote has to be built around work and measurement instead.

AEO agency pricing should rest on scope, tracked prompt coverage and reporting. A promised number of citations has no place in the quote. Answer engine optimization tries to get a brand named in the responses of tools like ChatGPT, Gemini and Perplexity, and no agency controls whether they do it. This post covers how to quote the service to your own clients. No real prices appear here, and any figure in an example is invented.

What this site charges for its own services is a different topic, handled in why we don't publish pricing.

Why AEO agency pricing differs from the SEO quote

Classic search gives you a position and the clicks behind it. Answer engines give you a response that can differ by engine, by day and by user. That breaks three habits SEO pricing relies on.

You cannot tie a fee to a stable result. The baseline for any improvement is itself a sample that can shift. And client expectations often come from headlines about AI search, which makes the scoping conversation carry more weight than it does for SEO. My position is simple: price the work and the measurement process, and say out loud that outcomes are not guaranteed. The groundwork is covered in the AI search optimization guide.

Units you can count

AEO has two countable things: the pages and assets you change, and the set of questions you commit to track. Price from those.

  • Pages restructured. Sections rewritten to open with a direct answer. Page count drives the cost.
  • Structured data and naming. Schema, plus consistent naming of the brand, products and people.
  • Question research. Working out what the client's buyers ask answer engines. The result defines what you track.
  • Prompt set size. A fixed list checked across engines on a schedule. A client with one product line needs a shorter list than one with several, so the list length is a legitimate price driver.
  • Reporting. Which engines named the brand, for which prompts, and what moved since the last review.

Prompt tracking has a recurring cost that grows with the list. If clients can add prompts freely, your margin erodes without anyone deciding it should.

Citation-linked fees are a bad trade today

A fee tied to citation counts rewards variance neither side controls, and it breeds disputes over how citations were counted and when.

Measurement is immature. Tracking tools sample answers differently, engines personalize and change behavior without notice, and a brand can be mentioned without a link or cited without being recommended. A contract that uses a citation metric must record the counting method, the prompt set, the engines, the sampling schedule and the baseline.

The safer shape is a fixed fee for defined work, with citation tracking reported as an indicator and not as a payment trigger. If a client insists on outcome-linked terms, keep the variable slice small, attach it to a stable agreed measure and review it after a full cycle. The two-layer idea in every efficiency gain your team makes is costing you money still applies, with one condition: the upside layer needs a measure both sides trust, and AEO does not yet have a standard one.

Matching model to phase

ModelFit for AEOReason
ProjectStrong for phase oneAn audit and page restructuring has a clear end and deliverable list
RetainerStrong afterwardTracking, content updates and reporting repeat on a cycle
Performance-linkedWeak todayCitations are not controllable and tools disagree
HybridPossible with careOnly if the variable layer uses an agreed, stable measure

A workable pattern is a project first, then a retainer. The project covers the audit, restructuring and structured data. The retainer covers tracking, new content and iteration. Selling the phases separately makes each scope easy to explain.

Contract language

Tell the client plainly what you will do, what you will report and what you cannot promise. A client who hears that at the start is less likely to read a quiet month as failure.

  1. List deliverables: pages restructured, structured data added, prompts tracked.
  2. Name the engines checked and the frequency.
  3. Record a dated baseline with its method.
  4. State that engines change behavior and that citations are influenced, not controlled.
  5. Set how often the prompt list is reviewed.

Where white label fits

White label AEO makes delivery cost variable, so you can take on AEO clients before hiring a specialist and before you know how much demand there is. It does not set your price. Build that from scope and client value, then check it covers the partner's cost plus your margin, including the recurring cost of prompt tracking.

My white label AEO program delivers this work under your brand from an in-house team, and the white label hub covers the other engines. For how the logic differs on classic search, see SEO agency pricing.

When a client demands a guarantee

Offer guarantees on what you control: the work delivered, the reporting schedule, the response time on questions. Decline the citation guarantee. A prospect who will only sign with one is telling you about fit, and accepting it means carrying a risk you cannot manage. The GEO side of this problem is wider still, and GEO agency pricing takes it on.

FAQ

How should an agency price AEO services?

Price AEO on scope: content restructuring, structured data, question research, a defined tracked prompt set and regular reporting. A project for the first phase followed by a retainer for tracking and iteration is a common structure. Avoid pricing on a promised number of citations.

Can an agency guarantee citations in ChatGPT or AI Overviews?

No. Answer engines generate responses that vary by engine, day and user, and agencies do not control them. Guarantee the work delivered and the reporting schedule instead, and describe citations as an outcome you influence, not one you control.

Is performance-based pricing a good fit for AEO?

Not currently for most clients. Citation measurement differs between tools, answers shift, and a brand can be mentioned without being recommended. If a variable fee is required, tie it to a stable measure and write the counting method, prompts and engines into the contract.

Does white label AEO change what I charge my clients?

It changes your cost structure, making delivery cost variable instead of fixed payroll. Your client price should still come from scope and client value, then be checked against the partner's cost and your target margin, including the recurring cost of prompt tracking.
