AEO Consulting for Agencies

AEO Consultant for Agencies

I help agency teams work out whether their clients show up in AI answers, why or why not, and which page changes are worth the hours.

Book 20 Minutes

Twenty minutes to scope an AEO review for your agency.

An AEO consultant for agencies diagnoses how a client's brand appears, or fails to appear, when buyers put questions to ChatGPT, Gemini, Perplexity or Google AI Overviews. The consultant then gives the agency direction. The client relationship and the execution stay with you.

Agencies asked about AI search often have a service line on paper and no tested method behind it. I was Head of SEO Operations & AEO Strategy at W3whiz and managed 5 engineers at Search Atlas who built AI-search tooling, so I can look at your approach and say what holds up and what is guesswork.

Why a ranking page may never be cited

The usual diagnosis begins with a gap between how a page reads to a person and how an answer engine uses it. My review looks for the following:

A page that ranks first for a commercial term can still lose the answer to a forum thread, a competitor's comparison page or a directory entry. Finding out which, and why, is most of the first week's work.

  • Pages that bury the answer under preamble.
  • Buyer questions the client's content never covers, because the targets were chosen from search terms.
  • Sources the engines cite instead, and what those sources do differently.
  • Agency testing built on a few screenshots with no repeatable method.

How an AEO consultant for agencies checks citations

Run a defined set of buyer questions across the engines and record what each one says about the client. One run is a sample. Answers change between runs and between engines, so a single reply settles nothing.

I help the agency build that prompt set, decide how often to rerun it, and log three states: cited with a link, mentioned without one, or absent, plus the sources that appeared instead. No tool gives a complete picture yet, and I help your team write down what its method cannot show. The post on why your best page might never get an AI citation sets out the thinking.

I also ask how results reach the client. A screenshot of one good answer is easy to show and easy to overstate. A table of repeated runs with the uncertainty stated is duller and far more defensible.

What to change first

Start with the pages nearest commercial questions and make their answers easy to extract. Rewriting a whole site is hard to justify on evidence this young.

My direction usually runs from a small group of pages tied to real buyer questions, to how those pages are structured, to wider content gaps last. I label each recommendation as established practice or as a hypothesis to test. The guide to AI search optimization covers the concepts, and the post on AEO team structure helps if you are deciding who owns the work.

Expect me to ask for the pages you would be most embarrassed to lose a citation on. Those get tested first, because the cost of being absent is highest there.

Choosing the level of help

A consultant fits when you need a diagnosis and a plan and your team can do the work. Ongoing leadership of the function is closer to the fractional head of AEO seat, and a formal assessment of one client site is the narrower AEO audit.

Sometimes my advice is to wait. Answer visibility depends on sound content and technical basics, and an agency with shaky core SEO may do better tightening that first. Whatever the engagement, you receive findings an account manager can explain to a client and recommendations a specialist can turn into tickets the same week.

The review ends with a decision you can act on: build an AEO offer, hold off, or fix a specific weakness first. Each of those is a legitimate outcome, and I would rather you reach the right one than sign up for more work than you need.

FAQ

What does an AEO consultant for agencies do?

An AEO consultant for agencies diagnoses how a client's brand appears in AI-generated answers and gives direction on testing and content changes. The agency keeps the client and does the execution. The consultant supplies method, review and an honest account of the limits.

Is AEO different from SEO?

Yes. SEO targets rankings and organic traffic in classic search results. AEO targets being cited or recommended inside AI answers. The two share foundations such as good content, but measurement, deliverables and failure modes differ, so the work is planned and reported separately.

Can an AEO consultant guarantee citations?

Answers vary by engine and by run, and measurement tools are still immature, so guarantees are not possible. A credible consultant offers a testing method, a prioritized plan and clear reporting. If someone guarantees placement, treat that as a warning sign.

Should my agency add AEO now?

It depends on your clients and your delivery strength. When core SEO work is weak, fix that first. When clients already ask about AI search, a consultant review can help you set up a tested method before you sell it.
